When to start

Farewells move fast, and a week is usually all you get. That is enough. Send the invitation the day the news becomes public, chase once at the halfway point, and set the reveal for their last afternoon rather than the last hour, so they have time to read it properly.

Who to ask

Include the people slightly outside the core team, because they often carry the most specific memories: the person on the next desk, the one they onboarded, the contractor who worked one project with them. Ask for one moment each rather than a general goodbye and the responses arrive faster.
